I sat on a call this week with a client who had just watched a six figure deal collapse. Not a small deal either. Money tied to the sale of a whole business, her fee attached to proceeds that were never guaranteed in the first place. She knew the risk going in. She told me so herself, in the first thirty seconds. And then she said something that told me everything I needed to know about where she is in her business right now, and it had nothing to do with the money.
She had taken the call from someone who used to be her boss. A referral, wrapped in trust, tied to a project completely outside her actual scope. The audit partner who connected her had said, I'll back it up if it falls through. The investment banker managing the sale had said, I'll see what I can do to get you paid ahead of the closing. Both of them meant it, in the moment.
Then the deal fell through, and neither promise held. The investment banker called to tell her the news, and she could hear it in his voice before he finished the sentence. Uncomfortable. Wanting off the phone. Not his problem anymore.
She called her client next. The client said, I'll get you paid even if I have to take out a loan. They agreed to a payment plan. Crisis handled, for now.
That's where the call with me started. I asked her one question. What's the struggle with getting paid, how does your contract process usually work? She paused, because the honest answer was, this isn't how I normally do it. This was outside her scope, paid on the back end instead of along the way, exactly the kind of arrangement she would flag as a risk for anyone else.
I told her, you had a feeling in your gut and you didn't honor it. Why?
She didn't argue. The money was good. The person asking was someone she trusted. And it lined up with work her own team member had been wanting to do more of. All true. None of it made the risk go away.
That's the moment the conversation turned. Not toward how do I get paid. Toward what do I put in place so the next version of this call never reaches me at all.

Here's what nobody teaches women at her revenue level. The problem was never that she said yes to the wrong project. The problem is that the decision of yes or no still only lives in one place. Her.
Most owners think the fix for a bad call is a better contract. A better contract helps. It does not touch the actual gap, which is that she is still the only filter her business has.
Inside The 16 Hour Owner System, this is what we call the Decision Filter, a three tier framework that draws the actual line between what stays with the owner and what doesn't. Tier One is strategy, major financial thresholds, pricing, hiring, key relationships. That stays with her, always. Tier Two belongs to leadership. Tier Three belongs to the front line team, full stop, no escalation required.
Her project sat exactly where most risky yeses sit. Dressed up as a Tier One decision because it felt big and personal, when it was actually a Tier Three problem wearing a Tier One costume. A documented red flag list, built once, would have let anyone on her team say, this is outside our scope, here's who we refer it to, in under five minutes. Instead it took a fifteen minute call from the referral, a fifteen minute call with her, and another thirty minutes of turning it over in her head. An hour of her time, at her rate, spent before she ever said yes to the actual work.
So I gave her one assignment before we hung up. Not build a whole system. Write it down. Today, while it's still fresh. What makes a lead a yes. What makes it an immediate no. Who gets the ones that are a no, and what she gets in return for the referral.
That's the whole principle underneath Pillar Two of the program. Systems don't get built in a calm moment when nothing is on fire. They get built in the fifteen minutes right after the fire, while you can still remember exactly what you wish had already existed.
Read that again. The system doesn't come from foresight. It comes from writing down the lesson while it still stings.
She proved that before I could even sit down to write this issue about her. Forty five minutes after we hung up, the document was already written and already sitting in her audit partner's inbox. Not next week. Not once she found the time. Forty five minutes.
I built my own version of this the hard way, with no framework to hand myself. In 2010 I was standing in a client's driveway at nine in the morning, having just covered a shift myself because my business had no real infrastructure underneath it. That was the moment I drew the line. I spent the next two years building the systems I now teach in a fraction of the time. By 2016, revenue was $3.3M, my hours were down to 16 a week from the 80 I'd been working in 2007, and my team's standing question had become, why are you here, we don't even need you. My office ran in the top 9% of my entire franchise network by revenue, with 17% team turnover against an industry average of 120%. I sold in 2017, before I turned age 40, at a multiple higher than franchise standard, because the business ran on structure instead of me.
