Dear Entrepreneur,

I'm going to say something that might make your operations manager uncomfortable.

Stop creating SOPs🤯

Not because documentation is bad. But because if that's where you're starting, and stopping, you're not actually delegating anything. You're just creating a document that lives in a folder nobody opens😩, for a task that still comes back to you every single time.

I know, because I did this for three years before I figured out what was actually missing.

Your business runs through you. Not because your team is lazy or incompetent. Not because you haven't documented enough. Because you were never taught the two things that actually make delegation stick and no SOP in the world substitutes for them.

Here's what it looks like when this is the problem:

You've handed something off, maybe multiple times. But somehow, you're still the one answering questions about it. Still the one cleaning it up when it goes sideways. Still the one who ends up just doing it yourself because it's faster than explaining it again.🙋‍♀️

✔️You've told your team the same thing so many times you could say it in your sleep.

✔️You have systems. They just aren't being used.

✔️You've tried delegation. It didn't stick. And now you're quietly wondering if you're just going to be the one holding this thing together forever.

Here's the uncomfortable truth no one is saying out loud:

A business that can't run without you isn't an asset.

It's a liability.

Not in a motivational-quote way. In a literal, balance-sheet way. If a buyer walked into your business tomorrow and discovered it couldn't function without you in the middle of it, they'd walk, require you to stay, or offer you a fraction of what you've built. I've watched this happen to women who worked a decade to get there.

I know this because in 2010, that was me. A million dollars in revenue. 80+ hours a week. Covering a caregiver shift at 6am in my heels because the system I had in place was really just me, in different outfits, doing everything.

And a coach at the time said something that stopped me cold: the problem isn't your team. The problem is you've never actually finished the handoff.

So I want to tell you what "finishing the handoff" actually requires.

It's not another SOP. It's two specific frameworks and you need both.

Framework 1: The 3-Step Freedom Systems Formula (Design → Refine → Integrate)

There is a system to create a system😉. Most people skip right to writing the doc, which is why the doc never gets used. A system that actually works has to be designed with your team's reality in mind, refined so the gaps are closed before they become your problem, and integrated so it runs without you having to police it. That is not the same thing as a SOP. Not even close.

Framework 2: The One & Done Delegation Method

This is the piece that makes the first one actually stick. A great system sitting in a folder is still just a document. The One & Done Delegation Method is the 30-minute process where you transfer true ownership, not just instructions. You explain why the task matters. You walk through each step and why it's built that way. You hand over a document they can follow until they know it cold. And then, here's the part everyone skips, you don't touch it again.

When I did this for the first time in 2010, I spent 60 minutes building the system and 30 minutes walking through it with my team member. She asked one question. I updated the system. She left.

She never asked me about that task again. Not once. In the seven years I owned that business.

That's what you actually want. Not a binder full of SOPs.

✅You want to stop being the smartest person in every operational room, not because you've gotten dumber, but because your team finally knows what to do without you.
